chore(hooks): make pre-commit fast and deterministic (EXSC-1273) - #2623
The pre-commit hook took minutes on large commits and could fail in fresh worktrees. The secret scan ran one grep per .env value per staged file (~75k processes on a 338-file merge), and lint-staged's type check raced forge build + TypeChain generation, which ran in parallel with it.
The hook now does only what has to happen before a commit: block .env secrets and run the staged-file formatters/linters (lint-staged, unchanged).
Secret scan moved to script/utils/scan-staged-secrets.sh and scans only the lines the commit adds: one git diff --cached, one git grep --no-index -F over all .env values (BSD grep is ~20x slower with hundreds of fixed patterns), one grep -E for private keys. Content already in history cannot leak anything new, so merges from main no longer re-scan main. Findings format, the pre-commit-checker: not a secret marker (same line or line above), .env value filtering, exclusions, blocking on .env hits and warn-only private keys are unchanged. Binary files are still scanned (as text). On a 340-file / 224-value benchmark: old scan 377 s, new 1.25 s, identical findings.
Removed forge build, TypeChain generation and the tsc-files step from the hook. The tsc-files step was a no-op (called without file arguments, tsc-files exits 0). Contract builds and TypeChain generation run in CI only (forge-unit-tests, validateScripts). Trade-off: a Solidity ABI change that breaks a TS script is caught in CI instead of at commit.
The hooks never build contracts.typechain/, diamond.json and out/ are gitignored build outputs, imported by script/demoScripts/ and, through demoScriptHelpers.ts, by scripts such as deploy-safe.ts and the Tron deploy scripts. While one is absent, script/utils/typecheck-files.sh ignores every error in a file that cannot find it (the missing module and the errors that follow from it) with a notice, and still fails on errors in any other file and on any tool output that is not a tsc error. With CI set nothing is ignored, so CI's validateScripts checks everything against freshly generated outputs. docs/Setup.md documents bun build:typechain-and-abi for generating them locally.
The secret scan pins diff.suppressBlankEmpty=false and git grep --no-line-number --no-column, so user git config cannot desync the hunk parser or prefix reported paths.
The lint-staged output colorizer is one sed instead of 19 per line; shellcheck is clean on the hook.
scan-staged-secrets.test.ts runs the script against throwaway repos (25 cases). typecheck-files.test.ts covers tsconfig routing and which errors are ignored or still fail, replaying tsc output through a stubbed bunx; the same rule was also run with real tsc on 25 build-output importers with typechain/ removed.
Checklist before requesting a review
I have performed a self-review of my code
This pull request is as small as possible and only tackles one problem
I have added tests that cover the functionality / test the bug
Scan only the lines a commit adds for .env values and private keys, in
one git diff and one git grep, instead of one grep per value per staged
file (377s -> 1.25s on a 340-file commit with 224 values, same
findings). The scan moves to script/utils/scan-staged-secrets.sh with
tests.
Drop forge build, TypeChain generation and the no-op tsc-files step from
the hook; lint-staged no longer races TypeChain. typecheck-files.sh
generates typechain/ when a checked file imports it and it is missing or
older than src/.

Walkthrough
The pre-commit hook delegates staged secret scanning to a script and runs lint-staged synchronously. The typecheck helper filters errors linked to missing generated outputs outside CI. Setup guidance describes generating those outputs, and the PR guidance identifies checks that do not run at commit time.
The scanner checks staged added lines against selected .env values and warns about Ethereum-shaped values. Tests cover matching, exclusions, reporting, and exit statuses.
The hook delegates secret scanning and runs lint-staged synchronously. It captures and filters failure output. The PR guidance identifies forge build and bun test:ts as checks that do not run at commit time.
Local typecheck and build outputs script/utils/typecheck-files.sh, script/utils/typecheck-files.test.ts, docs/Setup.md, .agents/commands/resolve-audit-issues.md, .agents/hooks/post-edit-validate.sh, script/utils/validateScripts.ts
Outside CI, the typecheck helper filters errors tied to missing generated outputs when no other judged errors remain. Setup guidance describes generating typechain/ and diamond.json. Related hooks and validation commands update their output and setup behavior.
If a local .env file cannot be read, a commit containing one of its secrets may pass the check. Fix the scanner’s failure handling before relying on that protection.

Full details: Title check
Explanation
The title uses the conventional commit form and names the main change, making the pre-commit hook faster and deterministic. It also cites the Linear task. The changeset moves secret scanning to a diff-only script, removes forge build, TypeChain, and tsc-files from the hook, and adds typecheck handling for absent outputs. The title covers the main goal, though it does not name the specific mechanisms.
Full details: Description check
Explanation
The description follows the repository template. It includes the Linear task link, a detailed 'Why did I implement it this way?' section, and the reviewer and author checklists. The author marked the self-review, scope, test, and documentation items as complete. The description explains the secret-scan move, the removed build steps, and the absent-output type-check rule. It also gives benchmark results and test coverage. The two facet and audit items are unchecked and do not apply to this non-contract change, so the description is complete for this PR.

typechain/ and diamond.json are gitignored build outputs that only the
demo scripts import. typecheck-files.sh no longer generates them: a file
importing an absent output is skipped with a notice, and CI checks it
against fresh outputs. Setup.md documents generating them locally.
Also drop the hook's unreachable print_status/colorize_output branches.

Skipping only files that import typechain/ or diamond.json themselves
missed files that reach them through a helper: deploy-safe.ts and the
tron deploy scripts import demoScriptHelpers.ts, which imports
typechain/, so committing them in a fresh worktree failed with TS2307.
While an output is absent, typecheck-files.sh now ignores every error in
a file that cannot find it (the missing module and the errors that follow
from it) and still fails on errors in any other file.

Summary
Delta since the prior approval, all in the direction of stricter checking:
scan-staged-secrets.sh now fails closed (exit 2) when a .env exists but is unreadable; a missing .env still passes. This answers CodeRabbit's finding at line 134. The value-loading and diff-scan logic is unchanged, so the scan still catches .env values.
typecheck-files.sh: nothing is ignored under CI; typechain/ counts as present only with typechain/index.ts; any non-continuation tsc output line is judged, so a crash cannot hide beside an ignored missing-module error; out/ is ignorable when absent, with a rebuild hint.
post-edit-validate.sh clears findings when the typecheck exits 0, so a pass notice is not shown as an error.
New printf calls use fixed format strings and quoted arguments; the absent-output regex is anchored and cannot match unrelated modules.
Test coverage
New tests cover the unreadable .env (skipped as root), absent out/, empty typechain/, the rebuild hint, CI strictness, a crash line next to an ignored error, and continuation lines. The advisory post-edit-validate.sh change has no test; low risk.
typecheck-files.sh:
- count typechain/ as absent when typechain/index.ts is missing, so a
failed generation that emptied it does not block commits
- treat out/ as a build output too (demo scripts import its artifacts)
- ignore nothing under CI, which generates the outputs first
- never ignore a line that is not a tsc error or its continuation, so a
crash after a missing-module error still fails
- hint at regenerating outputs when a failure mentions them
post-edit-validate.sh reports type-check output only when the check
fails, so the notice on a pass is no longer fed back as a finding.
scan-staged-secrets.sh: wrap lines over 100 chars (printed output is
byte-identical) and make it executable.

An existing but unreadable .env loaded no values, so the scan reported
"Secret check passed" for staged text containing a .env value. It now
stops with status 2 and says why. A missing .env still passes.
